Sierra's designers automate infrastructure, hand-draw the mascot

This case study from the AI in Design Report 2026 profiles Sierra, the conversational AI platform where a design team roughly a twentieth the size of engineering has stopped polishing individual screens. Product designer Wayne Fan describes the shift plainly: rather than hand-finishing code with tools like Claude or Cursor, the team now builds shared components and data patterns that let engineers ship UI without design review on every screen. The same team drew an exception around this logic. Asked for an icon for Sierra's Ghostwriter tool, designers Wayne Fan and Nick Hiotis spent hours hand-drawing a ghost mascot on a 16-by-16 grid rather than generating options, because, as Nick Hiotis puts it, otherwise design risks becoming "a pretty cold relationship where I just describe something, it outputs it, and I pick." The two moves together sketch a working rule: automate the infrastructure, keep the mascot manual.
